Decision Meetings

  • The goal is to make a good decision that will be well executed
  • Propose 2-5 viable options, help evaluate them, and make a recommendation
  • Align on the evaluation framework with stakeholders before meeting
  • Have one most-senior person in the room to prevent things from getting stuck
  • Answer questions directly
  • Send a pre-read at least 24 hours before meeting
  • Send a recap email after, again within 24 hours

1:1 Meetings

  • The purpose of a 1:1 is mutual teaching and exchange of information, with the manager teaching skills and know-how and suggesting ways to approach problems
  • Meet weekly
  • Make it the report's meeting; they set the tone and agenda
  • Teach skills and know-how, and suggests ways to approach things
  • Understand what your report is doing and what they're concerned about
  • Tell less and ask more
  • Make your 1:1 meetings feel a little awkward
  • In performance reviews remember the 3 Ls: level, listen, and leave yourself out

Staff Meetings

  • Meet with your most senior leaders
  • Ensure every topic affects at least two people
  • Decide ahead of time how you will make decisions: democratic, consensus, autocratic

  • Peers across other groups should provide feedback and suggestions
